c16d7964c9 fix(gitea): pin the rebuilt image by digest and match upstream's CMD form

Two corrections to the shell-bearing rebuild.

**Pin by digest.** It copied from `:latest`, so a rebuild silently ships
whatever upstream has moved to. When a probe started failing right after a
rebuild I could not tell a version change from a broken build, and burned
time on the wrong one — the binary's own `--version` prints 1.1.0 while
the image label says 1.6.0, so that was a red herring too. Now pinned to
sha256:dda8d56e…, which IS the running 1.6.0.

**CMD, not ENTRYPOINT.** Upstream sets `Cmd: ["/app/gitea-mcp"]` with no
entrypoint. mcpd maps a server's `command` to k8s `args`, which REPLACES
Cmd but only APPENDS to an ENTRYPOINT — so the ENTRYPOINT form would have
changed how the binary is invoked for any server that sets a command.
Matching upstream's shape keeps the non-injected path byte-identical.

gitea also needs `entrypoint` on its server row: its `command` is [], so
there is nothing for the injector wrapper to wrap without it. Set to
["/usr/local/bin/gitea-mcp"] via apply -f (patch cannot express an array).

Verified live: gitea RUNNING/healthy on secretDelivery: injector, with
vault-agent-init present and the command wrapped as
  ["/bin/sh","-c",". /vault/secrets/gitea-creds; exec \"$0\" \"$@\"",
   "/usr/local/bin/gitea-mcp"]
`get_me` — which needs read:user, the scope that started this whole
session — returns the real account. Plaintext credentials across all
mcpctl server pod specs: 4 -> 0.

Upstream docker.gitea.com/gitea-mcp-server is distroless — `Cmd` is
["/app/gitea-mcp"] and there is no /bin/sh at any path (verified by
exec'ing every candidate against the running pod).

That is fine until the server wants secretDelivery: injector. The OpenBao
agent renders secrets to a FILE, so mcpd wraps the container command as
`sh -c '. /vault/secrets/<name>; exec "$0" "$@"'`, which needs a shell.
gitea was the only server in the fleet blocked on this, and so the only
one whose token had to stay inline in its pod spec.

Copying one static Go binary onto debian:stable-slim is cheaper than
building and maintaining a static envexec shim, and follows the precedent
in deploy/Dockerfile.docmost-mcp — this repo already rebuilds third-party
MCP servers when it needs to change how they run.

ca-certificates is required rather than incidental: the binary talks HTTPS
to mysources.co.uk and the distroless base shipped a trust store we are
leaving behind. Verified in the built image: shell present, binary runs,
ca-certificates.crt present.

ENTRYPOINT is kept so the plain (non-injected) path behaves exactly like
upstream; mcpd replaces it with the sourcing wrapper only when the server
opts in.

UniFi tools were unusable from non-Claude agents. A tool result over 2000
chars is replaced with a table of contents and re-read by calling the tool
again with _resultId/_section, but those params were never declared on the
tool's inputSchema — and unifi-network and my-grafana ship
`additionalProperties: false`, so for a client that validates arguments the
drill-down call was illegal and the data unreachable. The stub's own wording
made it worse: "Use section parameter" names a param that does not exist;
sending it fell through to the upstream, re-paginated, and minted a fresh
_resultId. An unbounded loop.

UniFi took the blame because it is the one server whose results always trip
the threshold: get_devices was 11,718 chars, get_clients 136,696 across 19
pages with a 92-char page-1. Grafana and Gitea return compact results.

- content-pipeline gains onToolsList, declaring _resultId/_section on every
  tool it can paginate (gate tools excluded — they are intercepted before the
  pipeline runs). additionalProperties stays false: a property listed in
  `properties` is already legal under it, so declaring is enough and the
  upstream keeps its typo protection.
- createDefaultPlugin wired only the gate's onToolsList, so the pipeline's
  would have been dropped on the floor. Both now chain, gate first.
- _resultId without _section re-shows the table of contents instead of
  forwarding an unknown argument to a strict upstream.
- The stub names the tool, the live _resultId and a real section id.
- Nested MCP envelopes are collapsed. A server fronting another MCP server
  returns the inner result wrapped in its own content/structuredContent pair,
  so the payload arrives two or three times over. A layer is peeled only when
  it carries nothing the inner value lacks, which keeps it lossless. Live
  against the sre project: get_devices 11,718 -> 5,210 chars and no longer
  paginates at all; get_clients 136,696 -> 62,358 across 8 pages instead of 19.
- deploy/mcplocal.service shipped MCPLOCAL_MCPD_URL=http://10.0.0.194:3100,
  which is dead — every working machine had a hand-written drop-in. Points at
  the k8s ingress now.

Two tuning knobs that were leaving most of the host idle:

1) vitest.config.ts pool=threads with maxThreads ≈ cores/2.
   Default left this 64-core workstation at ~10% CPU during
   \`pnpm test:run\`. Threads pool uses the box: same 152-file/2050-test
   suite now runs at ~700% CPU instead of ~150%. Wall time gain is
   modest (workload is dominated by a handful of slow individual files
   that one thread must run serially), but the parallel headroom is
   there for when the suite grows. Cap = max(2, cores/2) keeps laptops
   reasonable; override with \`VITEST_MAX_THREADS=N\` in the env.

2) Dockerfile.mcpd uses BuildKit cache mounts on both pnpm install
   steps. Adds \`# syntax=docker/dockerfile:1.6\` and a
   \`--mount=type=cache,target=/root/.local/share/pnpm/store\` so
   pnpm's content-addressed store survives across image rebuilds.
   Cold rebuilds where the lockfile changed are unaffected; warm
   rebuilds where only source changed drop the install step from
   ~60s to <5s. fulldeploy.sh's mcpd image rebuild gets that back
   minus the docker push hash mismatch.

Test parity: 2050/2050 across 152 files; per-package mcpd 837/837.
Both unchanged.

4cbf58d212 feat(mcpd+deploy): serve web UI at /ui + smoke tests + docs (Stage 6)

The closing stage. mcpd now hosts the Stage 5 SPA, the Docker image
bundles the build artifact, a smoke test exercises the personality
HTTP surface end-to-end, and the user-facing docs spell out the
mental model.

mcpd:
- Add @fastify/static dep.
- New routes/web-ui.ts: registers /ui/* against a static bundle. Looks
  for the bundle at $MCPD_WEB_ROOT, then /usr/share/mcpd/web (the
  Docker image path), then a dev-tree fallback. Logs and skips
  cleanly if missing — API-only deploys keep working.
- SPA fallback: any /ui/<path> that doesn't match a file falls through
  to index.html so direct hits to react-router URLs work.
- /ui/* falls through to `kind: skip` in mapUrlToPermission, so the
  static assets are served unauthenticated. Each API call from the
  SPA still carries the bearer token.

Deploy:
- Dockerfile.mcpd builds the @mcpctl/web bundle in the same builder
  stage and copies dist/ to /usr/share/mcpd/web in the runtime image.

Smoke (personality.smoke.test.ts):
- Live mcpd flow: create secret/llm/agent/personality, attach an
  agent-direct prompt, verify the binding listing, reject double-
  attach (409) + foreign-agent prompt (400), set defaultPersonality
  by name, detach + delete cleanup.

Docs:
- New docs/personalities.md: VLAN-on-ethernet model, system-block
  ordering table, three prompt scopes, CLI walkthrough, web UI
  walkthrough, full API surface, RBAC notes.
- agents.md and chat.md cross-link.
- README's Agents section gains a Personalities subsection.

Test count after Stage 6:

a21220b6f6 fix(deploy): self-healing pre-migrate bootstrap for SecretBackend rollout

Why: clusters upgrading from the pre-SecretBackend schema crash-loop on the
first rollout. `prisma db push` applies the Phase 0 migration as three
sequential steps — add Secret.backendId column (default ''), create
SecretBackend table, add FK — and the FK fails because empty-string values
reference no row in the empty SecretBackend table. This happened on the live
cluster today; I fixed it by hand with psql. This PR makes the fix
automatic so a fresh cluster or anyone replaying the migration doesn't hit
the same trap.

- New `src/db/src/scripts/pre-migrate-bootstrap.ts` — idempotent node script.
  Checks if SecretBackend table exists; if so, ensures a default row exists
  (insert on conflict noop), then backfills any Secret.backendId = '' to
  point at it. Uses Prisma raw queries so it runs against a partially-
  migrated schema.

- `deploy/entrypoint.sh` now catches a failed first push, runs the
  bootstrap, and retries. Fresh installs and fully-migrated clusters take
  the happy path (one push, no bootstrap needed). Pre-Phase-0 upgrades take
  the healing path (push fails → bootstrap seeds → retry succeeds).

- The bootstrap is deliberately non-fatal — even on unexpected errors it
  logs and exits 0 so the retry still runs. If that retry also fails, the
  push error surfaces normally and the pod crash-loops visibly rather than
  silently starting in a half-migrated state.

Verified the idempotent path logically: on the already-bootstrapped cluster
(1 backend row, 0 empty-backendId Secrets), the script's UPDATE matches
zero rows and the INSERT hits ON CONFLICT DO NOTHING — pure no-op.

2127b41d9f feat: HTTP-mode mcplocal container + mcpctl test mcp + token-auth preHandler
Delivers the final piece of the mcptoken stack: a containerized,
network-accessible mcplocal that serves Streamable-HTTP MCP to off-host
clients (the vLLM use case), authenticated by project-scoped McpTokens.

New binary (same package, new entry):
  - src/mcplocal/src/serve.ts — HTTP-only entry. Reads MCPLOCAL_MCPD_URL,
    MCPLOCAL_MCPD_TOKEN, MCPLOCAL_HTTP_HOST/PORT, MCPLOCAL_CACHE_DIR from
    env. No StdioProxyServer, no --upstream.
  - src/mcplocal/src/http/token-auth.ts — Fastify preHandler that
    validates mcpctl_pat_ bearers via mcpd's /api/v1/mcptokens/introspect.
    30s positive / 5s negative TTL. Rejects wrong-project with 403.

Shared HTTP MCP client:
  - src/shared/src/mcp-http/ — reusable McpHttpSession with initialize,
    listTools, callTool, close. Handles http+https, SSE, id correlation,
    distinct McpProtocolError / McpTransportError. Plus mcpHealthCheck
    and deriveBaseUrl helpers.

New CLI verb `mcpctl test mcp <url>`:
  - Flags: --token (also $MCPCTL_TOKEN), --tool, --args (JSON),
    --expect-tools, --timeout, -o text|json, --no-health.
  - Exit codes: 0 PASS, 1 TRANSPORT/AUTH FAIL, 2 CONTRACT FAIL.

Container + deploy:
  - deploy/Dockerfile.mcplocal (Node 20 alpine, multi-stage, pnpm
    workspace, CMD node src/mcplocal/dist/serve.js, VOLUME
    /var/lib/mcplocal/cache, HEALTHCHECK on :3200/healthz).
  - scripts/build-mcplocal.sh mirrors build-mcpd.sh.
  - fulldeploy.sh is now a 4-step pipeline that also builds + rolls out
    mcplocal (gated on `kubectl get deployment/mcplocal` so the script
    stays green before the Pulumi stack lands).

Audit + cache:
  - project-mcp-endpoint.ts passes MCPLOCAL_CACHE_DIR into FileCache at
    both construction sites and, when request.mcpToken is present, calls
    collector.setSessionMcpToken(id, ...) so audit events carry the
    tokenName/tokenSha.

Tests:
  - 9 unit cases on `mcpctl test mcp` (happy path, health miss,
    expect-tools hit/miss, transport throw, tool isError, json report,
    $MCPCTL_TOKEN env fallback, invalid --args).
  - Smoke test src/mcplocal/tests/smoke/mcptoken.smoke.test.ts —
    gated on healthz($MCPGW_URL), skipped cleanly when unreachable.
    Covers happy path, wrong-project 403, --expect-tools contract
    failure, and revocation 401 within the negative-cache window.

1773/1773 workspace tests pass. Pulumi resources (Deployment, Service,
Ingress, PVC, Secret, NetworkPolicy) still need to land in
../kubernetes-deployment before the smoke gate flips on.

7818cb2194 feat: Git-based backup system replacing JSON bundle backup/restore
DB is source of truth with git as downstream replica. SSH key generated
on first start, all resource mutations committed as apply-compatible YAML.
Supports manual commit import, conflict resolution (DB wins), disaster
recovery (empty DB restores from git), and timeline branches on restore.

03827f11e4 feat: eager vLLM warmup and smart page titles in paginate stage
- Add warmup() to LlmProvider interface for eager subprocess startup
- ManagedVllmProvider.warmup() starts vLLM in background on project load
- ProviderRegistry.warmupAll() triggers all managed providers
- NamedProvider proxies warmup() to inner provider
- paginate stage generates LLM-powered descriptive page titles when
  available, cached by content hash, falls back to generic "Page N"
- project-mcp-endpoint calls warmupAll() on router creation so vLLM
  is loading while the session initializes

3c489cbecb feat: container liveness sync + node-runner slim base
- Add syncStatus() to InstanceService: detects crashed/stopped containers,
  marks them ERROR with last log line as context
- Reconcile now syncs container status first (detect dead before counting)
- Add 30s periodic sync loop in main.ts
- Switch node-runner from alpine to slim (Debian) for npm compatibility
  (fixes home-assistant-mcp-server binary not found on Alpine)

5e84f06c65 feat: add node-runner base image for npm-based MCP servers
STDIO servers with packageName (e.g. @leval/mcp-grafana) need a Node.js
container that runs `npx -y <package>`. Previously, packageName was used
as a Docker image reference causing "invalid reference format" errors.

- Add Dockerfile.node-runner: minimal node:20-alpine with npx entrypoint
- Update instance.service.ts: detect npm-based servers and use node-runner
  image with npx command instead of treating packageName as image name
- Fix NanoCPUs: only set when explicitly provided (kernel CFS not available
  on all hosts)
- Add mcp-servers network with explicit name for container isolation
- Configure MCPD_NODE_RUNNER_IMAGE and MCPD_MCP_NETWORK env vars

73fb70dce4 feat: add MCP server templates and deployment infrastructure
Introduce a Helm-chart-like template system for MCP servers. Templates are
YAML files in templates/ that get seeded into the DB on startup. Users can
browse them with `mcpctl get templates`, inspect with `mcpctl describe
template`, and instantiate with `mcpctl create server --from-template=`.

Also adds Portainer deployment scripts, mcplocal systemd service,
Streamable HTTP MCP endpoint, and RPM packaging for mcpctl-local.
